Getting it to market required a grind that most FMCG case studies skip. Distributors refused to give advances; Lahori went directly to retailers in Chandigarh, convinced them to take small bets of ₹200, and let repeat orders do the selling. Within months they had 200–300 outlets and the same distributors who'd declined came back asking to participate. That ground-up, no-credit approach became the blueprint for national expansion.

Today the numbers are extraordinary for a brand that was homemade eight years ago. Revenue hit ₹530 crore in FY25. Production capacity: 2 million bottles per day. Present in 20 states. In November 2025, Lahori and Reliance's Campa together took 15% market share from Pepsi and Coca-Cola in the beverages category. Valuation crossed ₹2,800 crore after a ₹200 crore Series B led by Motilal Oswal.

The four flavours: Zeera, Nimboo, Kacha Aam, Shikanji are all preservative-free, made with natural ingredients. The zeera remains the signature: fizzy, spiced, with real cumin and black salt character. It tastes like someone actually made it rather than engineered it.

Honest note: Lahori is now a serious FMCG brand, not a boutique D2C. Its success has made the category attractive enough that Coca-Cola, Dabur & Tata have all entered. The original moat is now being tested. But the brand equity, distribution depth and price point (still ₹20–₹30 for most formats) are genuinely hard to replicate quickly.
